Why This Exists

Nobody launches into a working marketplace.

Every marketplace opens empty. That is not a failure of planning, it is the nature of the thing. What separates the ones that get going from the ones that sit there is whether somebody did the unscalable work in the right order.

Supply first, and not by a little.

Buyers arriving at a thin marketplace do not complain. They leave, quietly, and they do not come back a second time out of curiosity. Getting supply deep enough that a search returns something worth booking is the whole game in the first six months, and it is almost entirely manual.

Liquidity is local before it is anything else.

Two hundred suppliers concentrated in one city works. The same two hundred spread across six cities does not, and expanding early is the most common self-inflicted stall we see. Depth in one market beats presence in five, every time.

The second transaction matters more than the first.

A first transaction proves the exchange is possible. A second proves it is preferable. Everything valuable in a marketplace, from reviews to habit to unit economics, is built on the second one, and it is the number almost nobody optimises for early.

Most people arrive here in one of two states. The work is different and the diagnosis comes first either way.

Pre-launch, or launching soon

You have a platform, or you will shortly, and no users. The job is to build a waitlist, seed the first supply by hand, get the first transactions completed properly, and set up the loops that make the next ones easier. This is Package Zero, and it runs alongside the last weeks of a build rather than after it.

Live and not moving

There are listings and signups and very little transacting. The instinct at this point is to buy traffic, and traffic multiplies whatever is already happening. If a hundred visitors produce two transactions, a thousand will produce twenty, at ten times the cost. The job is diagnosis before spend. Your first twenty listings get sourced by hand. There is no version of this that scales, and the founders who skip it are the ones still explaining an empty marketplace six months later. What founders ask before they start.

The plan for getting both sides of a marketplace to show up, transact and return. It covers which side to seed first, how to get initial supply by hand, when to turn on demand spend, and which metrics tell you it is working. It is different from a normal product launch plan because a marketplace has two audiences and neither is useful without the other.
With diagnosis, not spend. There are four places a marketplace stalls: people cannot find a match, they find one but do not convert, they transact once and never return, or they transact and take the relationship off-platform. Each has a different fix. Buying traffic before you know which one is broken multiplies the problem rather than solving it.
Liquidity in a first market usually takes between three and nine months of deliberate work, and it takes longer if supply is spread thin across geographies. Conversion rates typically improve substantially between month one and month twelve as trust and density build. Anyone promising faster is selling something.
Supply, in most categories. Buyers can find alternatives elsewhere, so they only stay if there is something worth staying for. The exception is request-driven marketplaces, where buyer demand attracts supply. If you are unsure, supply is the safer default.
